Offshoring your finance function: a 10-point checklist

Scope, systems, security, SLAs, knowledge transfer and the exit — the ten questions to answer before a single process moves offshore.

Offshoring finance work is no longer a cost decision alone. Done well, it gives a growing business a qualified, scalable team, a faster close and better visibility than most in-house set-ups achieve. Done badly, it produces late numbers, control gaps and a frustrated onshore team.

The difference is almost always in the preparation. Here are the ten questions we work through with every client before a single process moves.

1. What exactly is moving?

List every process in scope with its volumes, systems, deadlines and current owner. "Bookkeeping" is not a scope; "AP invoice processing, 1,200 invoices a month, in NetSuite, three-day turnaround" is. Ambiguity at this stage becomes a dispute later.

2. What stays onshore — and who does it?

Judgement-heavy activities (approving payments, signing off the close, talking to auditors and the board) usually stay with your leadership. Define the split explicitly so the onshore roles that change shape are planned rather than discovered.

3. Whose systems will the team work in?

The cleanest arrangement is for the offshore team to work directly in your ERP and tools under your access policies. If the provider proposes its own platform, understand how data comes back to you and what happens if you leave.

4. How will access and data security work?

Role-based access, secure VPN or virtual desktops, device controls, confidentiality undertakings and a documented information-security framework are the baseline. Ask to see the policy, not just the assurance.

5. Which service levels will you measure?

Agree SLAs and KPIs per process — turnaround time, accuracy, close cycle, query resolution — and a monthly review with your finance leadership. What gets measured gets managed; what is not measured becomes an argument.

6. How will knowledge transfer happen?

Documentation and SOPs, shadowing, parallel runs and reconciliations until the outputs match, then a formal sign-off. Budget realistic time for this: rushed transitions are the most common cause of early errors.

7. Who is accountable when something goes wrong?

Every process needs an owner, a control and an escalation path on both sides. Ask how issues are logged, how root causes are analysed and how controls are strengthened afterwards.

8. How will you see what is happening?

Real-time dashboards, a monthly MIS pack and a quarterly business review should be standard. If reporting is an extra, the provider is not treating transparency as part of the service.

9. Can the team scale — up and down?

Growth means new entities, new geographies and new processes; a downturn means the opposite. Understand how quickly the team can flex and whether the commercial model penalises change.

10. What is the exit?

Even in a good relationship, you should be able to bring the work back in-house or move it — with documentation, data and, where relevant, people. If offshoring might one day become your own capability centre, ask whether the provider offers a managed GCC model with the option to internalise.

The best offshoring relationships look like an extension of the finance team, not a vendor contract: same systems, same standards, one set of numbers.
